The Ticket Queue Was a Rationing System
Ask a serious analyst how they work and you will hear a liturgy.
Raise a ticket. Wait for a steward. Join three warehouses that disagree about the customer. Build a dashboard nobody trusts. Put the answer in a slide. By the time the question is answered, the business has asked a different one.
That stack is not analytics. It is a rationing system for a world in which querying was expensive and models could not hold a schema in their head.
The priest was a cost
The BI steward existed because a wrong join was expensive and a right one took a person who had survived the warehouse. The ticket was the queue in front of that person. The dashboard was how the answer was allowed to leave the room. None of it was a theory of insight. It was a theory of scarcity.
Scarcity moved. A model can hold the schema, write the query, and cite the grain. The remaining reason to keep the liturgy is habit, and the political comfort of a guild that still blesses the dialect.
Talk to the estate
The AI-native version is simpler, and harder. The team talks to the data. They mine an insight in seconds. They do not wait for a priest. They have the estate in reach, through tools, not through a PDF of last quarter. That is the feeling you want: as fast as you can think, not as fast as the steward's sprint.
If the team cannot reach the data, you do not have an AI-native setup. You have a chatbot on top of the same queue. Freedom means ask in language, traverse the estate, come back with citations, in seconds.
Freedom does not mean a parquet dump on a laptop, a Slack bot with SELECT *, or a model provider on another continent holding the raw event log because someone ticked a box in a procurement appendix.
One slice, then the estate
Charter a lab with one allowed data slice if you must start small. See Charter the Lab. Then grow the slice. A sandbox is not a strategy. The strategy is the whole estate, purpose-bound.
The constraint is not the model. The constraint is whether you can give them that freedom without lying about people. Europe does not forbid the conversation. It forbids the costume. That argument is Anonymised Feels Comfortable. It Is Not. The names you need before the conversation is safe are one taxonomy. The door is graph and vector as tools, not a storage religion.
Retire the queue. It rationed a cost that has collapsed. Keep the spine: who may ask, which fields, which purpose, what comes back. Then let them talk.
